This is the opportunity to get clear on what you want in terms of a broader vision of long-term success. It is also a time to hone-in on actionable steps for short-term realistic goals. This article is designed to share the essential steps for effective annual business planning.
Fourth quarter is always a great time to engage in this type of annual planning for the year ahead. This is so you have time to “trim the deadwood” and wrap up any projects before starting the new year fresh. That said, it could be done at any time of year.
The Four Pillars of Successful Business Management provide a framework for commencing the planning. From there you layer in additional concerns like risk management and financial projections so you can engage in data-driven decisions as you proceed forward. While it may seem daunting, it is definitely easier with a trusted advisor or some executive coaching. An additional person can help you think through the company plans, while balancing an annual budget with marketing goals and limits on resource allocations.
Ultimately, the goal is to establish a sense of direction with quarterly plans designed to help you establish key objectives.
Here is a framework for undertaking your annual planning process.
The Four Pillars of Successful Business Management
You start with the four pillars of successful business management. Think of these pillars as four up arrows, each one a little taller, almost like a stair step, as each one builds up upon the other. Pillar 1 Planning leads to Pillar 2 Marketing and Sales… which leads to Pillar 3 Management and execution of the services promised… which leads to Pillar 4 Financial Controls. From there, you wrap back around to Pillar 1 Planning because as you grow, you constantly loop back around through these four pillars continuing to engage in marketing and selling, engage in management execution of services, engage in financial controls.
Let’s break the essential steps for effective annual planning.
Pillar #1: Planning
This element gives us an opportunity to focus on the overarching vision and long-term goals of the entire company, as well as our short-term goals and immediate business objectives. It provides a space to ensure that while we go high level with our strategic vision, we also address the immediate day to day operations.
This is also where our core values and vision statements help us stay in alignment with a unified direction long-term strategy.
By taking time to map these strategic priorities both near and far you will gain valuable insights into what needs to change in the year ahead. Taking the time to engage in effective annual business planning gives the company the opportunity to course correct and pivot as necessary.
Pillar #2: Marketing and Sales
Ultimately in business cash flow is king. If you’re not signing up new clients and bringing money in the door, ultimately your business will fail.
It starts with understanding your customer base and attracting the right kind of client in the right quantity and right timing. This ties directly to your revenue projections.
Effective planning avoids scenarios where you could have too few clients, or too many clients all at once which could equally damage your reputation. The key is to create a mix of Backend Marketing and Frontend Marketing. Backend Marketing is marketing to people who know you, like you, and trust you. Frontend Marketing is marketing to new audiences who do not yet know you, like you, and trust you. By engaging in this type of future planning, you can craft actionable plans with both elements to target the right numbers.
A well-formulated annual plan next focuses on how to convey your messaging through a variety of marketing vehicles. Marketing Vehicles may include social media, blog, newsletters, press, releases, webinars, videos, postcards, mailers, etc. This allows you to reach people with different learning styles. In addition, it helps you amplify your voice by repurposing your message in multiple ways without needing to create multiple new campaigns.
Having a plan for tracking your marketing and analyzing the data and results is equally important so you have objective information as to what’s working and what is not working, and you can pivot as needed.
The business then needs a sales strategy for converting these leads into paying clients and smoothly onboard them towards the services or products they’ve paid for. By establishing quarterly plans to continue to improve your processes you will ensure continued business growth.
Pillar #3: Management
Once we have paying clients, we now need an operations plan to service those clients and that requires systems, workflows, and people to execute on the project. Managing these elements takes work, but with intentionality and clarity on what needs to be done this is simplified
For instance, with systems there are six key systems manuals every business should have that allows each department to work smoothly and for your team to have clarity on WHO Shall do WHAT by WHEN.
Having a clear outline of what should go into each of the systems manuals allows a business to take inventory of what they have and what they need to build. The team can work on writing business systems via policies, procedures, templates, scripts, examples, diagrams, workflows, checklist, etc.
Hiring and onboarding systems also provide a solid framework for bringing on more people as you grow and training them to do great job.
Mapping out a hiring plan and having management platforms for recruiting all allows you to avoid common pitfalls and create a punch list of tasks to undertake without unnecessary wasted energy.
Solid planning also allows for greater chances of success with performance metrics which will provide key insights on how your team is doing.
Finally, in today’s day and age, we need technology, both in forms of hardware and software, to help us execute effectively and efficiently manage key steps in the day to day operations. By setting quarterly priorities and identifying actions steps to automate or streamline certain tasks, your annual business plan will help you to be both profitable and organized.
Pillar #4: Financials
Being a good money manager becomes crucial as you get more and more clients. Understanding where your money is coming from and where it is going, allows you to be intentional in your budget and focus on alternative spending as necessary.
Financial Reports will give you key data, but you need to engage in some financial planning to understand how your growth rate will impact these budget estimations. In addition, taking the time to consider market dynamics and potential downturns will give you a more stable projection.
It is also imperative that you know your gross profit margins on each of your products to ensure that everything your company offers is done at a price point that makes sense. From there you can track your data and ensure the productivity of each member of your team and recognize where you need to re-orchestrate your processes. An effective Financial Dashboard is a great tool in this regard.
Having a framework to receive good financial data and reports on your current performance, and being able to compare that with your financial plan makes it easier to manage your company and to recognize when you need to pivot on your plan.
Effective Annual Business Planning Starts Now
Once you’re able to get through the Four Pillars of Successful Business Management and layout a plan within each, this allows you to then layer in the considerations as to external forces that may create greater risk or impact your business. By recognizing these external elements, it allows us to formulate a plan as well as additional alternate plans so if one does not work, we easily can transition to Plan B or Plan C. This is what allows owners and executive team members to lead their teams with confidence.
